Verbatim Legal Operations, LLC

Legal operations consulting, built for the small firm, not the AmLaw 50.

Two decades advising government agencies and Fortune 500 counsel — now redirected to help independent and small law firms run leaner, compete harder, and keep more of what they earn.

MODERNIZING THE MACHINERY BEHIND THE PRACTICE
Why It Matters

The firms winning right now aren't the biggest — they're the best-run.

Case data, billing, communications, and security used to require an enterprise budget to manage well. That's no longer true. VLO closes the operational gap between a ten-lawyer firm and a hundred-lawyer firm, without the hundred-lawyer overhead.

  • Technology sized to a small firm's budget, not an enterprise license
  • Security and compliance treated as standard practice, not an afterthought
  • Recommendations built around your biggest pain point first

Who's Behind VLO

Keith B. Conrad

Senior Managing Partner
Verbatim Legal Operations
  • CEO, Verbatim Data Services, LLC — Tampa Bay, FL and Washington, DC
  • Executive Director, Palm Beach Maritime Foundation, Inc — Palm Beach, FL
  • Consulting continuously since 2006
  • Clients: AmLaw 50 firms, federal agencies, Fortune 500

Over more than two decades, I've worked as a Strategic Legal Business Consultant and Transition Specialist for a client list that includes multi-national AmLaw 50 firms, government regulatory and intelligence agencies, and Fortune 500 companies.

I made a conscious decision to step away from the Washington insider scene and redirect my efforts toward smaller law firms — helping them get more efficient, more competitive, and more profitable.

I've spent that time developing a genuine understanding of how small firms actually run, and of the "business of law" underneath the practice of it. That perspective is what lets me spot where performance is being lost to siloed, ad hoc operations — and translate complex legal process and technology into strategy your team can actually run.

The differentiator is simple: the ability to transition legal operations cost-effectively, open an honest legal value dialog, and strengthen the relationships between lawyers, clients, and staff — in service of growth that actually holds.

Our Framework

Legal operations is the machinery behind the practice — we tune all six areas.

Intake forms, billing cycles, document templates, and the software that ties it all together — that’s the operational engine of a law firm. Most small firms ignore that machinery until something breaks. The firms that don’t are consistently more profitable, move faster, and are far easier for clients and colleagues to work with.

Mapping a firm's intake-to-close workflow, connected process by process
FROM ASSESSMENT TO MEASURABLE RESULTS
Workflows
Automate repetitive work like document assembly, e‑signatures, and intake, transition everything to the cloud, and document your processes so a new hire or visiting counsel can follow them without needing detailed guidance.
  • Automate document assembly, e-signatures, and client intake
  • Move storage and collaboration to the cloud
  • Document your processes so a new hire can follow them unaided
  • Pick one project tool and keep deadlines and tasks in it
Technology
The right tools matter less than consistent use of the tools you have. We start with your biggest pain point, budget time for training, and take security as non-negotiable.
  • Buy software that fits your firm's biggest pain point first
  • Budget time for training, not just licensing
  • Treat encryption, 2FA, and access controls as non-negotiable
  • Review the stack annually as the firm grows
Client Service
Clients judge a firm on communication more than outcomes. Proactive updates, a client portal, and a short survey after every matter closes.
  • Communicate proactively on deadlines and case progress
  • Give clients a portal for documents, billing, and status
  • Ask for feedback with a short survey after each matter closes
Financial Management
Consistent billing, a real eye on expenses, and even a rough quarterly forecast — enough to make hiring and spending decisions with your eyes open.
  • Bill consistently on one system, every cycle
  • Track what's going out monthly and whether it's climbing
  • Forecast the next quarter, even roughly
Team Management
Good people leave bad systems. Deliberate hiring, real investment in skills, and a culture where asking questions isn't a weakness.
  • Hire deliberately — competitive pay and a clear role beat vague culture talk
  • Invest in CLEs, software training, and shadowing on complex matters
  • Make collaboration easy with shared templates and regular check-ins
Continuous Improvement
Operations isn't a project you finish — it's a habit. Track three KPIs that matter, listen to the feedback that stings, and stay curious.
  • Track a few KPIs that matter — collection rate, cycle time, retention
  • Listen to clients, staff, and opposing counsel
  • Stay curious — publications, conferences, other firm owners
How We Work Together

Fee options built for a firm your size, not a six-figure retainer.

Roughly 80% of U.S. law firms operate with 10 or fewer lawyers — and most legal consultancies were never priced for them. VLO was.

Current State Assessment

A focused, time-boxed engagement that maps your operations end to end — technology, workflow, financial management, and team structure — and identifies where the real returns are. This is the starting point for every relationship, and the baseline everything after it is measured against.

Transformation Projects

Scope defined by what the assessment finds — workflow, technology, and management changes implemented with your team, not around it. You get a prioritized plan, not a binder that sits on a shelf, and we stay through implementation rather than handing off recommendations and leaving.

Performance-Based Options

For the right engagement, fees can align with results achieved rather than hours billed — our interests tied to yours from day one. If the work doesn't produce the expected value, our fee reflects that; if it produces more, so does ours.

Increased efficiency
Streamlined processes and the right technology free up time your team currently loses to manual work.
Reduced costs
We help identify and eliminate spending that isn't earning its keep — without cutting into quality.
Improved client service
Smoother processes make it easier for clients to do business with your firm, not just easier for you to run it.
Increased profitability
Efficiency, lower costs, and better client service compound into a firm that keeps more of what it bills.
If VLO is this good, why are the fees so much lower than other legal consultancies?
Business reality — yours and ours. Smaller firms can't afford six-figure consultants, and VLO doesn't need to charge like one to bring decades of relevant experience to your firm.
Why does VLO only work with small law firms?
Market reality: roughly 107,000 U.S. law firms have 10 or fewer lawyers — about 80% of all firms in the country. That's a market most legal consultancies have priced themselves out of. It's the one VLO was built for.
How does performance-based pricing actually work?
It's a value-based fee, sometimes called a success fee: the metrics that define success are agreed up front, and VLO's compensation moves with the value actually delivered. It can be more profitable for both sides than a flat fee, but it requires clear parameters from the start — something we work out with you before any engagement begins.
